Advisory · E-commerce & Shopify

Commerce strategy for the whole ecosystem, not just the storefront.

Independent commerce strategy for brands whose storefront looks fine but whose operation behind it doesn't. We audit everything an order touches, decide what to keep, connect, replatform or build, and hand Shopify delivery to Devsinc, our Shopify partner.

Why this exists

Most commerce problems don't start in the storefront.

A slow checkout, a stock-out that wasn't, an order sent to the wrong city. They show up on the website, but they usually start behind it: in a payment flow, an inventory sync, a courier hand-off or the spreadsheet that reconciles all three. A new theme rarely fixes them, and neither does a replatform on its own.

Our commerce ecosystem strategy looks at everything an order touches, from the first click to the cash in the bank. We map the storefront, apps, checkout, payments, order management, inventory, fulfilment, marketing and data, find where they disagree and work out what that costs.

Then we decide what to keep, configure, connect, replatform or build. Shopify work, from themes and checkout to headless, migration and B2B, is delivered by Devsinc, our Shopify partner. The operating software Shopify was never meant to run, we build ourselves. The advice stays independent of both.

An order at the centre, connected to the storefront, checkout and payments, order management, inventory and ERP, fulfilment and couriers, returns, marketing and CRM, analytics, and marketplaces and AI channels. Dashed links mark where systems disagree.

Problems we solve

Where commerce operations leak. Usually behind the storefront.

01

A checkout that loses orders

Friction in payment, delivery and discount rules that a theme can't fix. Checkout extensions, Shopify Functions or a different payment set-up often can.

02

An app stack that grew order by order

Twenty apps, overlapping features, heavy scripts slowing every page and monthly fees nobody has added up.

03

Data that doesn't agree

Stock, orders and customers held in the storefront, the ERP, the warehouse and the CRM, each with a different number. Overselling follows.

04

Fulfilment and payments run by hand

Courier portals, cash-on-delivery checks, remittance reconciliation and returns handled outside the system, by people who should be doing something else.

05

New markets on an old set-up

More countries, wholesale, marketplaces and AI shopping channels, on a stack built for one shop in one currency.

06

A replatform with no clear case

Magento, WooCommerce or a custom build that feels tired. Whether to move, and to what, needs an answer before anyone sends a quote.

Deliverables

What you get. The whole ecosystem, mapped.

Storefront and checkout review

App and cost audit

What each app does, where they overlap, what they add to page weight and what they cost a year, with a keep, replace or remove call on each.

Platform recommendation

Stay, extend, go headless or replatform: Shopify, Shopify Plus or custom, costed over three years.

Integration and operations plan

How stock, orders, payments and customers should flow between systems, and which gaps need software built for them.

What Devsinc delivers on Shopify, what Firaasa runs in fulfilment and warehousing, what we build and what your own team runs, in order.

How it runs

Audit. Decide. Deliver with the right team.

Step 1 · 1–3 weeks

Audit

Storefront, apps, checkout, operations and data reviewed with the people who run them. Every system an order touches mapped and priced.

Step 2 · 1–2 weeks

Decide

One written recommendation: what to keep, configure, connect, replatform or build, with the cost of each over three years.

Step 3 · your choice

Deliver

Shopify work through Devsinc, our Shopify partner. Operating software built by us. Or take the plan to your own team.

Who this is for

Operators with a decision on the desk.

D2C brands outgrowing their set-up

Sales are growing, and so are the spreadsheets, manual checks and app fees behind them.

Retailers going omnichannel

Stores, warehouses, marketplaces and the website need to share one view of stock and customers.

Brands weighing a replatform

A migration or Shopify Plus quote is on the desk and you want an independent view before you sign.

Common questions

What is commerce ecosystem strategy?

A plan for every system your commerce runs on, not just the storefront: checkout, apps, payments, order management, inventory, fulfilment, marketing and data, and how they should work together.

Who delivers the Shopify work?

Devsinc, our Shopify partner. They have built on Shopify for a decade, from themes and checkout to headless storefronts, migrations and B2B. We stay on the architecture and take no margin on their work.

Do you only work with Shopify brands?

No. We assess Magento, WooCommerce, headless and custom set-ups too. Shopify is often the answer, but it is a recommendation, not a starting point.

Should we replatform?

Sometimes. Often the storefront is fine and the problem sits in the operation behind it. The audit tells you which, with the cost of each option.

What about cash on delivery and local couriers?

Our founder's background is in exactly those markets. Order verification, courier routing and remittance reconciliation are part of the audit, and where no app fits, we build that layer ourselves.

Can you get our store ready for AI shopping channels?

We check product data, catalogues and site structure for search and AI discovery and plan the fixes. Nobody can guarantee placement on any channel, and we won't claim to.

How long does it take?

Usually three to five weeks from the first audit session to the written recommendation.
